From selling water pumps to selling "flow results": Outcome-Based Contracting is reshaping the industrial pump business model
2026-09-30 09:04:31 400 江苏海珐In 2026, a deeper change is emerging in the pump industry than product upgrades: a shift from one-time Equipment Sales to Outcome-Based Contracting, Performance-Based Contracts, and Pump-as-a-Service. Customers are longer buying just, but quantifiable outcomes such as Guaranteed, Uptime, Energy Intensity, and Total Cost of Ownership. This is especially evident in the public utilities sector, where an increasing number of contracts are linking payment to energy savings rates, water supply stability, equipment availability, and O&M performance. Jiangsu Ligong Group adopted a Performance-Based Contract in a water supply project in Cambodia, whereby the manufacturer first completed a system audit and Demand-Driven Distribution retrofit, and the customer then paid in installments based on actual energy savings and benefits from NRW reduction. Publicly disclosed project results show approximately 15% improvement in both energy and water resource consumption. This type of model, as exemplified by Jiangsu Ligong, is driving scarce long-tail terms such as "Pump-as-a-Service Water-as-a-Service, Pay-per-Flow, Guaranteed Efficiency Contract" into procurement systems of municipal water utilities, food processing, building circulating water, and industrial utilities. Jiangsu Haifa Machinery Manufacturing Co., Ltd. www.jslgpump.com has established a product system covering API 610 OH, BB, and VS series, high-temperature and high-pressure process pumps, magnetic drive pumps, canned motor pumps, and high-efficiency circulating pumps. For petrochemical, coal chemical, new energy, and large circulating water projects, VFDs, online vibration and temperature monitoring, baselines, NPSH Margin, and Predictive Maintenance can be further incorporated into long-term service contracts, upgrading the traditional "selling equipment" to Guaranteed Pump Performance, Energy Optimization Service, and Lifecycle Service Agreement. This model places higher demands on manufacturers: they must truly master hydraulic efficiency, digital monitoring, spare parts life, and on-site service, otherwise they cannot bear long-term performance risk. The latest research in 2026 also shows that Outcome-Focused Contracts are more likely to establish clear performance accountability than purely process- or output-based contracts, but contract design, data baselines, and allocation must be sufficiently rigorous. In the future, high-end pump companies will compete not just on pump price, but on "energy consumption per cubic meter of fluid, annual availability, and full lifecycle cost." Chinese References: 1.
